The AI hype is only getting louder.
It’s hard to distinguish what’s going to be beneficial, and what’s going to cause problems in the long run.
Businesses are asking questions like:
They’re good questions. And the answer isn’t as simple as yes or no.
More businesses are using ChatGPT, Claude and other AI tools to help with AI CRM implementation.
From designing CRM architectures and AI CRM workflows to generating scripts and building integrations, there’s no denying AI has a place in accelerating these tasks.
The problem is that a lot of people don’t know about the risks of using AI for CRM implementation. They’re being pulled in with the BS idea of low costs and quick wins, but they’re really creating a huge issue further down the line.
Think of it like building a house without an architect. It’s quicker and cheaper to get started but the foundations aren’t right and any future changes are harder, riskier and more expensive.
We’ve explored the biggest risks of using AI tools to design, build and implement your CRM – check them out below.
No version control can create chaos
It might seem like a minor consideration when you’re thinking about all of the tasks that go into building a CRM.
But if you don’t plan for it, it will cost you time and money further down the line. Version control – think of it like this:
An employee asks ChatGPT:
“Create a workflow that automatically moves opportunities after 30 days.”
A week later, another employee asks:
“Improve this workflow.”
Then another employee asks Claude to change it.
Then someone else asks Copilot.
Now you’re left with a bunch of questions:
When you choose a CRM provider, you’re never going to have this problem. They track everything for you and make sure you have the following during your implementation:
AI tools don’t provide that governance by default. It’s up to the organisation to establish those controls.
It isn’t cheaper over the lifetime of a CRM
You’ve built your CRM with AI and it looks good. A couple of years in, the lack of version control kicks in and no one knows why workflows exist, which prompts were used, or why decisions were made.
You’ve accumulated a lot of CRM technical debt. And the only way to fix it is to pay someone to come in and help you detangle the mess.
You’re now quickly burning through time and money to fix something that was built poorly.
That technical debt isn’t always obvious straight away. It builds up through duplicate workflows, inconsistent naming, conflicting automations and overlapping processes.
Six months later everything still works.
Three years later, even small changes become expensive because nobody understands how everything fits together.
Are you putting your business at risk with poor governance?
When a team is using AI consultants, you are unlikely to have visibility of what data is being shared and what prompts are processed. It might not seem like a problem.
But the challenge is that employees can share confidential information that shouldn’t be uploaded or they could be using tools that aren’t approved.
Customer lists, contracts, pricing, support tickets – anything confidential to do with your customers is a big no-no.
It’s also worth asking some important questions.
Many businesses now have approved enterprise AI environments, but problems arise when employees use tools outside approved processes or don’t understand how customer data is being handled.
A CRM provider significantly reduces AI CRM security risks by helping you manage controls, permissions, auditability, compliance and administration.
AI thinks about the problems you share but it struggles with the strategy
We’re all using AI to help solve challenges. But when it comes to strategy – there’s a lot of question marks. It may recommend dozens of custom fields, hundreds of automations or duplicated processes simply because they solve the immediate problem. An experienced CRM consultant asks a different question: “Should we build this at all?”
An experienced CRM provider thinks about the future. They’ve got the experience to know what needs to be built today to help you scale, add users, improve acquisitions and adapt with future products or teams over time. They also think about – what happens if you acquire another company or launch a new product. AI only answers the questions you ask.
AI generally optimizes for the request in front of it. CRM providers will give you the full picture, which in turn helps you see the benefits you’ll get further down the line.
It also has no organizational memory. Questions like:
Are decisions that usually live inside experienced consultants’ heads, and implementation documentation.
AI simply doesn’t know your company’s history unless you’ve documented and supplied it.
Who owns the outcome?
Building a CRM is only the beginning. If an AI-generated workflow breaks, who fixes it? Who documents it? Who trains new users? Who updates it when your business changes? Most importantly, who’s accountable if it goes wrong?
A CRM implementation isn’t just configuration. It’s an operating model that evolves as your business grows. That’s where an experienced CRM provider adds value long after the initial build is complete.
AI doesn’t know your business
Ultimately, this is the biggest problem. AI doesn’t understand why your sales process works the way it does, how the finance team relies on CRM, what your compliance obligations are, or what other systems depend on your data.
It also doesn’t know your commercial model, your future roadmap or the reasons behind years of business decisions unless you’ve explicitly told it. It only knows what you tell it.
That means it can produce something that looks right on paper but doesn’t necessarily fit the way your business actually operates.
Using AI the right way
The future of CRM isn’t AI or CRM consultants. It’s AI and CRM consultants working together. AI accelerates implementation. Experienced CRM specialists ensure it’s secure, scalable and built to support your business for years to come.
